Sales Funnel Stages: How to Build a Pipeline That Predicts Revenue

A sales funnel is only useful when every stage means the same thing to everyone on the team. Clear stages turn opinions about deals into numbers you can manage.

Stages are commitments, not labels

The most common mistake is naming stages after what the salesperson did ("call made", "email sent"). Activity does not show progress. A stage should describe what the customer has confirmed.

When stages reflect customer commitments, the funnel stops being a to-do list and starts showing which deals are really moving.

A starting model for B2B sales

  1. 1Lead: contact identified, fit not yet confirmed.
  2. 2Qualified: need, budget owner and timing confirmed in conversation.
  3. 3Discovery done: problem and success criteria documented with the customer.
  4. 4Proposal sent: proposal delivered and walked through, not just emailed.
  5. 5Negotiation: customer asked for adjustments, which signals real intent.
  6. 6Won or lost: always with a reason recorded.

Write exit criteria for every stage

Each stage needs one sentence saying what must be true before the deal moves forward. Without it, each salesperson uses their own judgment and the forecast becomes optimism.

Example

A deal only moves to "Qualified" when the salesperson has spoken with the person who approves the budget and recorded the expected decision date.

The metrics that matter

  • Conversion rate between each pair of stages.
  • Average time spent in each stage.
  • Average deal value by source.
  • Loss reasons grouped by stage.
  • Pipeline coverage: open value compared with the period target.

Keeping the pipeline honest

Deals that do not move for too long distort every report. Set a maximum age per stage and review stalled deals weekly: either there is a next step with a date, or the deal is closed as lost.

Summary

Good funnel stages describe customer commitments, have written exit criteria and are reviewed weekly, so the pipeline becomes a forecast instead of a wish list.

  • Name stages after what the customer confirmed, not what the seller did.
  • Every stage needs a written exit criterion.
  • Measure conversion and time per stage, not just the total.
  • Close stalled deals instead of letting them inflate the pipeline.

Frequently asked questions

How many stages should a sales funnel have?

Most B2B teams work well with five to seven stages. Fewer than that hides where deals get stuck; more than that creates stages nobody can tell apart.

Should every product have its own funnel?

Only when the buying process is truly different, for example a self-service plan and an enterprise contract. Separate funnels for similar sales split the data and make comparison harder.

How often should the pipeline be reviewed?

Weekly, in a short meeting focused on deals that changed stage or have stalled. Monthly reviews are too slow to correct the forecast in time.

Why record loss reasons?

Loss reasons show whether the problem is price, fit, timing or the sales process itself. Without them, the team keeps repeating the same mistakes.
